An SEO backlink gap analysis is a subtraction. Take every site linking to your competitors. Then take every site linking to you. Whatever sits in the first list and not the second is the gap.
Running one is straightforward. Pick a few competitors. Open the report your tool calls a link intersect. Filter what comes back by authority. Whatever survives becomes an outreach shortlist. All of that is covered properly elsewhere on this site, so none of it gets repeated here.

A Backlink Gap Report Has Two Columns
The report comes back as rows. Each row holds a domain. Now open one of those rows, or export the links behind it. Something else is sitting there. The page that link points at.
One column names who linked. Then the other names what they linked to.
Only one of those columns looks like work.

The Domain Column Looks Like a To-Do List
Read down it and you have names. Names get counted. They get sorted. Above all, they get emailed.
So the domain column reads like a queue. And a queue asks to be worked through.
Yet consider what a domain actually hands you. An address. Somebody, somewhere, wrote your competitor down. Nothing in that address carries the reason.
Two rows can look alike while nothing about them is alike. One is a write-up somebody spent an afternoon on. Another is a directory entry that took a stranger eleven seconds. Same shape of row either way. Nothing in the domain separates them.

The Other Column Is a List of Causes
Now read across instead.
Every link on that report happened. Something got done. Then somebody else wrote it down. Whatever got done is sitting in the second column, in plain sight, a few hundred times over.
A study with a real number in it. Or a calculator nobody else bothered to build. Then a page about a bylaw that changed last spring. Somebody’s post about how a job went wrong.
Each of those is an answer to a question you cannot put to anybody. What does a person in this trade write a link down for?
It is not a question anybody can answer for you. Meanwhile the second column has been answering it all along.

You Cannot Study Your Own Backlinks
Try it and two things stop you.
There are too few of them. That is the first. Read your whole profile in an afternoon and you have still read too few to show you a pattern.
Then the second, which is worse. Every one of them exists for a reason you already know. You were there. Nothing in your own profile can surprise you, because you supplied all of it.

And it may well surprise you. The standard answer is that original research earns links, which is true and sits on this site already. Yet your report is not about the industry. Rather it is about your trade, in your city, over the last few years.
Maybe it confirms the standard advice. Then you have confirmation nobody could have sold you.
Or maybe it points somewhere odd. A page nobody would have commissioned. Then you have found something no guide was going to hand you.

Where the Backlink Gap Argument Stops
The domain column is not useless. That outreach shortlist is real work and it pays. A site that has already linked to this subject is a better ask than a stranger who never has. Nothing here argues against making the list.
Then some rows have no readable cause at all. A scrape. Or a friend of the founder. Perhaps a profile page somebody filled in years ago and forgot. Read across those and nothing comes back, which is worth knowing too.
And the second column tells you what got made. Never that you can make it. Reading a report has never moved a ranking on its own. Same goes for a keyword gap report for ads, useful and inert at the same time.

Take twenty rows. Ignore the domains entirely.
Open the page each of those links points at. Then put one question to it. What did somebody have to do to cause this?
Answer it for most of the twenty and you are holding a list of causes. Drawn from your own market. Nobody sold you that, and no tool assembled it.
Draw a blank on nearly all of them and you have learned something as well. The report is far shorter than it looked. Most of what you were about to email was noise.
